Making Complexity Work for You
Let's be honest, sometimes the usual management playbook just doesn't cut it. That's where I come in. I help leaders like you navigate complexity when your tried-and-true tools start hitting their limits. After two decades working with organisations worldwide - from Silicon Valley tech giants to UN agencies in conflict zones - I've learned that the most interesting challenges refuse to be solved by just another process improvement or clever solution.
A Different Approach to Change
Look, I'm not going to tell you your organisation is a well-oiled machine, because it's not. It's more like a living, breathing ecosystem of human relationships and possibilities. Using tools like narrative research and SenseMaker®, we uncover patterns that conventional metrics miss – whether that's hidden opportunities in sales performance, unrecognised cultural strengths, or early warning signs of market shifts.
For example, when a global pharmaceutical company was struggling with sales performance, we looked beyond the usual metrics to explore the hidden patterns in sales team behaviours. This revealed counterintuitive insights that helped improve product confidence and raise performance across six European countries. Not through another training program or incentive scheme, but by understanding and working with the human dynamics already present.
Deep Roots in Complexity Thinking
My journey with complexity has been shaped by working with pioneering organisations in the field. As an associate of Cultivating Leadership, I help leaders not just cope with complexity but use it to their advantage. This work combines deep theoretical knowledge with practical tools that make complexity accessible and useful.
My earlier role as de facto Operations Director at Cognitive Edge (now The Cynefin Company) gave me extensive experience with the Cynefin framework and SenseMaker®, tools that bring analytical rigour to complex situations. This background means I can bridge between complex theory and practical application, helping leaders find ways forward when traditional approaches fall short.
Complex Challenges, Human Solutions
You know those challenges that keep you up at night? The ones that seem impossible to solve? I'm talking about shifting your organisational culture, improving customer experience – those big, hairy problems. They need a different approach, one that respects both their complexity and, crucially, the humans at the heart of it all.I've seen this play out across sectors:
A Silicon Valley infrastructure giant wanted to become more resilient and responsive. Instead of imposing change from above, we equipped an internal team with complexity thinking and practical tools. They used these to bridge silos, identify obstacles, and create organic change that emerged naturally.
Working with UNDP in Yemen, we used narrative research to understand how communities were adapting to conflict, revealing unexpected patterns that helped reshape intervention programs.
The European Commission's IT services transformation started by gathering real experiences from users across the organisation, leading to a portfolio of practical experiments that improved service delivery while building internal capability.
Working at Every Scale
While I work on large-scale transformations, some of my most satisfying work happens at the team level, where shifts in understanding can create immediate impact:
A newly-formed department needed to bring three teams together quickly. Rather than standard team-building, we created a day that let people explore hopes and fears honestly, generating natural connections and a shared vision that energised their work for the next year.
A leadership team was stuck in circular discussions about strategy. Through structured narrative sessions, we uncovered assumptions blocking progress and found creative ways forward that everyone could support.
A technical team needed to improve collaboration with business units. Rather than formal processes, we developed lightweight ways to share stories and experiences, building understanding that transformed their daily interactions.
What Makes the Difference
My engineering background helps me spot when problems are merely complicated (needing technical solutions) versus truly complex (requiring different approaches entirely). Combined with my work applying complexity principles across sectors - from Silicon Valley to conflict zones - this lets me bridge between rigorous analysis and human insight.
But it's my passion for human potential that drives the work - creating spaces where teams can explore challenges differently and find unexpected paths forward. Whether that's helping UN agencies understand community resilience or enabling tech companies to transform their culture, the key is always working with complexity rather than against it.
Who I Work With
If you're looking for a quick fix or just want to squeeze another 5% efficiency out of your team, I'm probably not your guy. But if you're ready to challenge your assumptions and embrace a whole new way of thinking, then let's talk. I tend to work best with leaders who:
Sense there might be richer possibilities beyond their familiar toolkit.
Are smart enough to know that being smart isn't always the answer.
Want approaches that respect both the complexity of their challenges and the humans involved.
Are ready to explore beyond the usual "best practices."
How We Might Work Together
Whether you're looking for:
Individual leadership coaching to navigate complexity
Team workshops to unlock new possibilities
Organisational transformation at scale
Narrative research to understand what's really happening
I bring the same principles to every engagement: creating spaces where people can see their challenges differently and find unexpected paths forward.
Current Work and Collaboration
While I work independently, I'm also an active member of Cultivating Leadership, where I serve as:
A complexity-savvy sounding board for leaders wrestling with thorny challenges
Program designer for leadership development across continents
Senior consultant on narrative research and cultural change
Coach to C-suite executives navigating complexity
This connection keeps me at the forefront of complexity thinking while providing a rich network of experienced practitioners to draw upon when needed.
Today, I work with a wide range of clients from governments and United Nations agencies to startups and global corporations to address complex, dynamic, human problems. But I’ve also been a radio presenter, software programmer, TV tuner, radar designer and elevator attendant. Needless to say, I’ve got stories about all of them.
Ready to Explore?
If you're ready to tackle those complex challenges head-on and unlock the true potential of your team, let's have a conversation. You might be surprised at what we can achieve together. Whether you're wrestling with organisational culture, trying to understand shifting market dynamics, or looking to create more sustainable change, let's talk about how we might bring fresh perspective to your challenges.
